How to Set KPIs for SME Employees: A Simple Framework
A simple framework for setting fair, measurable KPIs in a small or medium business, with common mistakes to avoid.
KPIs fail in SMEs for two opposite reasons: either there are none, so reviews become opinion, or there are too many, so nobody remembers them. A good KPI system is small, clear and tied to the business.
Start from the business goal
Write down two or three goals for the year, such as improving on-time delivery, reducing payroll errors or increasing repeat customers. Every KPI should connect to one of them. If it does not, drop it.
Give each role 3 to 5 KPIs
More than five dilutes attention. Mix the types:
- Output: what the role delivers, such as orders processed or reports completed.
- Quality: accuracy, error rate or customer feedback.
- Timeliness: meeting deadlines and turnaround times.
- Behaviour: teamwork, ownership and compliance with procedures.
Make each KPI measurable
Use a number, a baseline and a target: "Reduce payroll corrections from 6 per month to 2 by June." Avoid vague wording such as "work harder" or "improve attitude". If you cannot measure it, describe the observable behaviour instead.
Agree it with the employee
KPIs imposed from above are rarely owned. Discuss the targets, check they are realistic and within the person's control, and have both sides sign.
Review regularly, not only once a year
Hold a short check-in every month or quarter. Look at progress, remove blockers and adjust targets if the business changes. A yearly review should hold no surprises.
Common mistakes
- Copying another company's KPIs without adapting them.
- Measuring what is easy rather than what matters.
- Rewarding the number while ignoring how it was achieved.
- Using KPIs only to punish.
- Never updating them when roles change.
Link KPIs to development
Use results to plan training, promotion and pay discussions. When staff see that performance leads to growth, KPIs stop feeling like paperwork.
